The startup was winning more enterprise clients but struggled with visibility into project pipelines, leading to missed deadlines and overloaded team members. I was asked to create the structure so operations could scale beyond founder-led firefighting.

• No central view of all active projects, so leadership couldn't see bottlenecks or forecast capacity.

• Assessed the current pipeline via stakeholder interviews and identified the top 5 pain points.
• Defined must-have metrics and OKRs: cycle time, risk resolution rate, milestone completion %, CSAT.
• Built real-time dashboards in Excel and Google Sheets with conditional formatting and weekly exec views.
• Introduced standardized processes including project templates, milestone tracking and a shared risk register.
• Established a weekly rhythm with 15-minute stand-ups plus automated Slack notifications for at-risk milestones.
